Project Overview
Who is Meraki?
Meraki is an accounting and advisory firm with offices in Halle and Pepingen. The team combines accounting, tax and corporate finance, and focuses partly on growth companies and funded scale-ups. Those clients expect tight reporting and fast advice, which makes a smooth internal setup essential. The firm wanted to know how A.I. could help with that, and wanted the whole team to think it through together, rather than letting A.I. become one person's pet project.
The challenge
"How do we use A.I. in a way that genuinely saves our team time, shares knowledge better, and strengthens our services?"
The firm wanted to train the team first and make choices afterwards. So the ask had two parts: get everyone to the same level, then map out where A.I. delivers the most value.
Project Delivery
The approach
We deliberately started with training, not technology, so everyone could speak from their own experience in the later workshop. An A.I. Opportunity Mapping followed, to gather the opportunities, prioritize them, and turn them into a roadmap.
1. Two in-house A.I. trainings
Hands-on sessions where the team learns to work with A.I. tools like ChatGPT, applied to the day-to-day work of an accounting firm.
- We start with the basics: what makes a good prompt, and where the wins are in your daily tasks.
- The team practices on its own examples, like emails, summaries and simplifying complex tax texts.
- In a second session, we work in small groups on concrete cases.
- We show what A.I. can and can't do, so expectations stay realistic.
The benefit: after the trainings, employees started experimenting on their own, and the team could genuinely think along about where A.I. belongs in the firm.
2. A.I. Opportunity Mapping
A workshop with people from accounting, tax, corporate finance and operations to explore and prioritize A.I. opportunities.
- We map the pain points and existing initiatives per department.
- We gather the A.I. opportunities that follow from that.
- We cluster them and score them on value versus complexity.
- In teams, we work out the strongest clusters into full concepts with an expected return.
The benefit: the firm ended up with one overview of quick wins, strategic initiatives and a backlog per department, instead of loose ideas.
3. Working it out and the roadmap
We worked the top opportunities into concepts, with a scope for a first version and an estimate of the return. The common thread: putting knowledge at the center, making advice more consistent and faster to produce, and bringing tasks and follow-up together instead of scattering them across tools.
4. First quick win live: A.I. notetaker
The A.I. notetaker came out of the mapping as the fastest win. We rolled out Leexi for the firm, with reports in the firm's own house style, storage in its own cloud environment, and a check step before a report goes out. That way, every conversation automatically leaves behind a usable report with action points.
We've kept working structurally with the firm on the next steps from the roadmap since.
Results
The trainings brought the whole team to the same starting point. What used to live with just a few people became a shared conversation: employees started testing things themselves and brought in their own ideas.
The Opportunity Mapping turned that into choices. The session produced four strategic initiatives and a series of quick wins, each with an estimated return:
- For making tax advice more consistent, we estimated a time saving of 50 percent per piece of advice, about an hour per person per day.
- For automating a recurring advisory analysis, we landed on 600 to 1,200 hours a year.
- For onboarding a new client, we saw a saving of about 6 hours per file.
